What We Observed

- Budget envelope ₹20-25L mentioned across the conversation
Diagnosis
Our read: the immediate threat isn't identity — it's that each sub-brand currently has to build customer trust independently. In a portfolio play, that's 5× the customer-acquisition cost. The deeper problem is decision discipline: you've named the sub-brands before the architecture exists, which means category-by-category positioning has to retrofit a system you haven't designed yet. The Diwali window adds time pressure to a discipline problem — that's the real risk.
Reality Check
Worth flagging early: launching four sub-brands plus parent identity inside 16 weeks at ₹24L is tight. At typical senior-led velocity (6-8 weeks per brand for strategy + identity + commerce), four brands implies ~28 weeks compressed into 16. Three honest options:
- Option 1 — Reduce scope. Launch Mistiri parent + two flagship sub-brands by Diwali; remaining two ship Phase 2 (Jan-Feb). Investment unchanged.
- Option 2 — Extend timeline. All five brands across 28 weeks. Misses Diwali. Investment unchanged.
- Option 3 — Increase budget. Add a second senior designer + brand strategist. Investment becomes ~₹38L; original 16-week scope holds.
Our recommendation: Option 1. Two flagship sub-brand launches at depth outperform a five-brand thin launch on both revenue and brand equity. We learn what the market values, then Phase 2 ships the remaining brands with that signal.
Recommended Approach
A four-phase engagement built around Option 1:
- Phase 1 (Weeks 1-3) — Architecture. Brand portfolio strategy + endorsed-architecture system + naming + voice.
- Phase 2 (Weeks 4-9) — Identity. Parent identity + Gharana + Forage & Fables. Full system docs.
- Phase 3 (Weeks 10-13) — Commerce. Shopify build for both sub-brands, headed by the parent identity.
- Phase 4 (Weeks 14-16) — Launch. Brand book, photography brief, festive launch comms, handoff.
Consultant Perspective
If this were my business, I'd kill the other two sub-brand names for now. Naming brands before validating customer overlap is a known portfolio trap — at this stage they're decisions made without data. Hold them as working concepts; commit names when Phase 2 has actual purchase patterns from Gharana and Forage & Fables.
Looking outside the engagement scope: your Shopify subscription mechanic will do the heaviest LTV lift for both sub-brands. If I were you, I'd commission a 2-week subscription-UX audit separately before this engagement starts. Even if you don't hire us for it.
Second-order watch: a sharper portfolio architecture often surfaces an unrelated problem next — supply chain coordination across the sub-brand product lines. We're not solving for that. Worth keeping an eye on in month 5.

Decision Tree:

- If budget tightens → defer photography direction; deliver brand system that allows in-house briefing
- If discovery surfaces customer-overlap data we expect → pull Phase 2 timing forward; we'd discuss
